A BPM project doesn't end when the new process goes live. Business Process Management works as a cycle: map, model, execute, monitor and optimize — and based on what monitoring shows, the cycle restarts at mapping, now with real data about what worked and what didn't.
This logic mirrors PDCA (Plan, Do, Check, Act), used in quality management: the change is planned, executed at a controlled scale, checked against the indicators defined before the start, and acted upon when there are deviations — adjusting the process before declaring the project complete.
This requires a process owner and, in larger operations, a governance committee that decides when an exception can become a permanent rule, who approves changes to the official flow, and how the BPMN documentation stays current as the process evolves — without this, the mapping loses validity within a few months.
This governance also underpins compliance and audit: a process with a defined owner, a revision history and up-to-date BPMN is exactly what an auditor asks for to confirm that an internal control actually exists, not just on paper. Processes without this structure are usually the first thing an external audit flags as a risk.
This deep dive is the methodological piece of a broader project. When the scope also includes redesigning processes outside the BPM discipline, one-off automation of specific tasks, or outsourcing part of the operation (BPO), the first step isn't BPM — it's a broader diagnostic that decides which technique fits each process. For that broader view, it's worth getting to know our process consulting.
The return of a BPM project shows up in process indicators, not a single isolated financial metric: cycle time (how long a process takes end to end), rework rate, and the percentage of exceptions that need manual intervention.
Before any intervention, we measure the baseline for those indicators on the current process. After redesign and automation, we compare the same indicators — that comparison, not a generic efficiency promise, is what shows whether the project worked.
High-volume, high-variation processes (many exceptions) tend to show the fastest gain, because every point of automation removes rework that repeats hundreds or thousands of times a month.
Mapping the process as it should be, not as it actually happens. It's common to document the 'official' flow and then discover, in practice, that day-to-day exceptions and deviations are more frequent than the main path — and they're exactly what drives the highest cost.
Automating a bad process before redesigning it. Automation speeds up whatever already exists, including its problems: if a process has a redundant step or an unnecessary approval, automating it just makes that waste happen faster.
Treating BPM as a project with an end date instead of an ongoing discipline. Processes change along with the business — which is why the monitor-and-optimize stage of the BPM cycle should never really end, just get revisited less often once the process stabilizes.

The methodology above shows what we do. The two sections below show how: the notation we use to draw each stage of the process, and the maturity levels we use to tell whether a process is ready to be automated or still needs to be defined.
BPMN (Business Process Model and Notation) is the most widely used international standard for drawing processes — open, maintained by a non-profit organization and independent of any software vendor, which keeps the mapping valid even if the company switches systems later. These are the elements that show up in practically every flow we draw for a client:
Shown as circles, they mark the start, intermediate points and end of a process. The start circle has a thin border — e.g. "order received" — the end circle has a thicker border, like "invoice issued and delivered to the customer". Intermediate events record something that happens along the way, like "payment confirmed".
Rounded-corner rectangles represent the work itself: a manual task performed by a person, an automatic task performed by a system, or an entire sub-process — marked with a small "+" sign — that hides a more detailed flow inside it, so the main process view stays uncluttered.
Diamonds mark decision points. The exclusive gateway (marked with an X) follows only one possible path, like "credit approved? yes or no". The parallel gateway (marked with a +) follows every path at once. The inclusive gateway (marked with a circle) follows one or more paths, depending on how many conditions apply.
Pools represent different organizations or systems; lanes (swimlanes) split a pool among the people, teams or departments responsible. It's at the lines separating lanes that a process most often stalls: every time an activity crosses from one lane to another, there's a risk of waiting, queuing or information lost in the handoff.
Beyond the flow symbols, BPMN lets you attach data objects (documents, forms, records) and text annotations directly on the diagram, making clear which information goes in and out of each activity without relying on a separate document to explain what the flowchart doesn't show.
Before designing the next step, you need to know what stage the company's process management is at today. We use a five-level scale, inspired by the process maturity models most used in the market, to position each area of the operation before proposing an evolution plan — there's no point proposing automation for a process that isn't even mapped yet.
The process exists, but isn't documented anywhere. Each execution depends on the memory and working style of whoever holds the role at that moment, and changes — without anyone deciding it — whenever that person goes on leave, changes roles or leaves the company.
A preferred way of doing the task already exists, but it's informal: passed on by word of mouth within the team, with no formal design, no BPMN notation and no single recorded version to use as a reference when training someone new.
The process is mapped in BPMN, documented and standardized across every area that runs it. Any new hire learns the same version of the process, and any audit gets the same answer no matter who is asked.
Beyond being defined, the process is continuously measured: cycle time, error rate, volume per period and cost per transaction are tracked through indicators and dashboards — not through the gut feeling of whoever runs it day to day.
The company uses its own indicators to keep improving the process, testing small adjustments, automating the steps that make sense, and revisiting the design before the problem shows up as a customer complaint or a hit to the bottom line.
